Why AI Isn’t Disrupting Your Business – Your Organization Is
Artificial intelligence (AI) promises to transform business, increasing productivity and innovation. Yet as businesses move beyond successful AI pilot projects and try to scale them across the organization then the benefits become harder to prove. The Forbes Research 2025 AI Survey found that under 1% of the over 1,000 business leaders polled had seen significant return on investment (ROI) from AI.
This isn’t because AI isn’t being actively embraced. According to a recent survey from my company, Prosper Insights & Analytics, 53.2% of executives already use generative AI, with a further 18.8% looking to experience it going forward.
The need to fight the organizational immune system to successfully deploy AI
Drilling down into the data provides a clue to solving the mystery. 31.1% of employees in the Prosper survey were concerned that AI will cause job losses, with 11.4% worried that it would directly lead to them being let go.
This is a symptom of a wider issue. Organizational structures simply aren’t designed to incorporate AI, and in fact can actively reject it, as Johan Treutiger, Partner at Arthur D. Little (ADL), explains. “Most businesses see successful AI adoption as simply a matter of mastering a new technology. The biggest barrier they actually face is overcoming old organizational structures. This is because AI is not merely a digital upgrade to layer onto existing models. It is changing the way value is created and how work gets done.”
Essentially, this means that existing company structures see AI as a threat and instinctively move to neutralize it. The result is that rather than transforming the business, AI is embedded into existing layers of complexity, meaning that a new stage of decision-making is introduced. At best, incremental gains are generated, but the pre-existing approval processes remain.
